Glossary
Critical thinking is the habit of checking whether a conclusion is genuinely supported by the evidence, including when the conclusion is your own. It is less about being clever than about being willing to be wrong in specific, checkable ways.
The standard definition runs something like "the objective analysis and evaluation of an issue in order to form a judgement". Accurate, and close to useless at work, because the analysis is not the hard part. The hard part is noticing that a judgement needed analysing at all. Most bad decisions are not made after weak reasoning. They are made with no conscious reasoning at all, because the answer felt obvious.
The word critical does most of the damage. It sounds like fault-finding, so people perform critical thinking by objecting. Someone who picks holes in every proposal earns a reputation for rigour while risking nothing, because an objection commits you to no position and can never be shown wrong. Real critical thinking is expensive because it puts your own conclusion in the firing line first.
It also sounds like a mode you switch into. Daniel Kahneman and Amos Tversky spent careers showing how much of human judgement runs on fast pattern-matching that arrives before any deliberation starts. You do not experience that as an absence of thinking. You experience it as knowing.
The hardest part of critical thinking is not judging an argument well. It is noticing that you have already agreed with one.
Three neighbours get confused with it. Scepticism doubts claims; critical thinking also doubts your doubts. Analytical thinking breaks a problem into parts and works them, which is genuinely useful, but you can analyse the wrong problem beautifully. Problem solving begins once everyone agrees what the problem is. Critical thinking is largely the work before that agreement, and it is the step teams skip.
It is observable, if you know what to watch for. Someone asks what evidence would change the recommendation, and gets a real answer. Someone separates what was observed from what was inferred: sales fell is an observation, the campaign failed is an inference, and confusing the two costs money. Someone names the assumption the plan quietly rests on. Someone says how confident they are and why, instead of delivering everything in the same certain tone.
A worked example. Support tickets jump the month a new onboarding flow ships. The quick read is satisfying: the flow is broken, roll it back. The critical read takes twenty more minutes. What else changed that month, did a marketing push bring in a different kind of user, are the tickets about onboarding at all, and were they previously going unrecorded rather than unraised. The answer may still be that the flow is broken, but now you know which part.

The right-hand column is specific enough to audit yourself against. The awkward row is the fourth: when did you last change your mind in public, at some cost.
It is trainable, but not by being told to think critically. The practices that move it are small, repeatable and slightly tedious.
None of this survives a culture where questioning the plan is career-limiting. If the most senior person states their view first, the room's reasoning ends there. Psychological safety is the precondition, and facilitation is what keeps a discussion open long enough for the thinking to happen.
There is no clean score. There are questions that are hard to answer well by accident.
Be honest about measurement. Structured instruments such as the Watson-Glaser appraisal do test reasoning, but on tidy passages where all the information is supplied and nobody's bonus depends on the answer. Self-assessment is worse, because weak reasoning is largely invisible from the inside; people rate their thinking on how confident it felt. The only read worth much is watching people decide under time pressure with missing information, which is why experiential learning does what a lecture on logical fallacies cannot.
The through-line is unflattering. Critical thinking is not a talent for spotting other people's mistakes. It is the discipline of treating your own confident conclusion as the first thing that needs checking, and building teams where someone will check it if you forget.

Questions
It is checking whether a conclusion is actually supported by the evidence, especially when the conclusion is yours. In practice that means separating what you observed from what you inferred, naming the assumptions a plan depends on, and being able to say what would change your mind. It is not fault-finding, and not doubting everything.
Five do most of the work: identifying what is actually being claimed, separating observation from inference, weighing evidence and its source, spotting the assumptions holding an argument up, and judging how much confidence the conclusion deserves. A sixth underpins them all, which is self-scrutiny. Applying the first five to other people's arguments and never to your own is the most common failure mode.
Support tickets rise the month a new onboarding flow ships. The quick conclusion is that the flow is broken. Critical thinking spends twenty more minutes asking what else changed that month, whether the tickets are about onboarding at all, whether a marketing push brought in different users, and whether tickets were previously going unrecorded. The rollback may still be right, but now you know which part to fix.
Use small, repeatable habits rather than general resolve. Write the claim in one sentence and write what would disprove it. State the opposing case well enough that its holders would accept your version before you argue against it. Run a pre-mortem on significant plans, assuming failure and listing why. Keep a short decision log with your reasoning and confidence, and read it back later. Practice under real pressure beats theory about fallacies.
Analytical thinking breaks a problem into parts and works through them systematically. Critical thinking asks whether this is the right problem, whether the inputs can be trusted and whether the conclusion follows. You can analyse the wrong question with perfect rigour. In practice you need both, but the critical step comes first and is the one teams tend to skip.
